IVR was designed to solve a routing problem. Too many calls, not enough people to handle them all. If you can sort callers into categories before they reach a human, the human can focus on the right category.

The problem is that the sorting does not work well. Customers often do not know which number to press. Their issue spans two categories. They want to ask a question that is not on the menu. They press the wrong option, get transferred, have to start over.

In India, this problem is compounded by language. An IVR in English fails large parts of the customer base who are more comfortable in Hindi or regional languages. And even a multilingual IVR is still a menu, still requiring the caller to navigate rather than just say what they need.

The frustration compounds. By the time a customer reaches a human agent, they are already annoyed. The first two minutes of the call is the agent managing frustration rather than resolving the issue.

What to think about before replacing your IVR

The main thing to plan for is the handoff. When the AI agent transfers a call, what information goes with it? How does the receiving agent know who is calling and what they need? The answer to this question determines whether the customer experience is seamless or whether the caller has to repeat themselves, which defeats the purpose.

The second thing is escalation logic. What types of calls should always go to a human regardless? Angry customers. Complex billing disputes. Medical emergencies for healthcare. High-value sales calls. These categories need to be defined clearly so the agent knows when not to handle something itself.

The third is integration with your actual systems. A voice agent that can answer questions about account status, order tracking, or appointment availability needs to be connected to the systems that hold that data. A disconnected agent can only handle the most basic queries.
